How Much Landing Page Friction Should You Really Remove?

Stripping every form field lifts raw conversion and can crater lead quality. Here's how to tell good friction from bad friction before you cut anything.

Not all friction is bad. Strip the friction that doesn't tell you anything about the person filling in the form. Keep the friction that qualifies them. Removing every field lifts your raw conversion rate and can quietly wreck your CPQL and SQL rate at the same time, because the fields you cut were often doing more work than the conversion-rate dashboard gives them credit for.

The friction paradox

Form completion rates fall sharply as fields are added. In NP Digital's analysis of 404 landing pages, one-field forms converted at 18.2%, while forms with nine or more fields converted at 4.2%. That's the kind of number that gets quoted every time someone argues for stripping a form down to email-only.

It's also only half the picture. A qualifying question can reduce raw form conversion while improving the mix of leads that reach sales. Progressive profiling offers a practical middle path: ask less upfront, then build the lead profile across successive interactions instead of demanding everything at once.

Read only the form-completion statistic, and the obvious move is to cut every field. Follow the leads into the CRM, and the actual lesson is narrower: some friction filters for fit. Removing it doesn't just make the form easier; it can make the lead pool worse in a way raw conversion rate can't see.

Good friction versus bad friction

Good friction asks something that changes who applies, not just how many. A "company size" dropdown that lets someone self-select as a poor fit and leave without submitting is doing useful qualification work, even though it technically suppresses the conversion rate. A budget-range question, asked plainly, does the same thing.

Bad friction asks something that doesn't change who applies, only how many bother finishing. A second phone number field. A "how did you hear about us" dropdown nobody reads the answers to. A CAPTCHA that adds a step without adding a signal. This kind of friction suppresses conversion without buying anything in return, and it's the kind worth cutting on sight.

Technical friction is a separate category entirely and should always be removed: slow load times, a form that breaks on mobile, a submit button that isn't obviously clickable. This isn't a trade-off decision. It's just a bug.

A field-by-field audit method

For every field currently on the form, ask one question: if we removed this, would it change who applies, or only how many apply?

If removing it would only change volume — more submissions, same mix of people — it's a candidate for cutting. If removing it would change the mix — a wider range of company sizes, more people without real budget, less clear intent — it's doing qualifying work, and cutting it trades lead quality for a conversion-rate number that will look good in the wrong report.

This audit only works if you can actually see the mix change, which means it needs to be run against CPQL and SQL rate, not against form conversion rate alone. A field that halves your conversion rate but doubles your SQL rate has made the funnel better, even though the top-line number moved the "wrong" way.

Progressive profiling as the practical middle path

Where the audit identifies a field that's genuinely useful for qualification but too heavy to ask upfront — company size, budget range, a specific use case — progressive profiling is usually the better answer than either asking it immediately or dropping it entirely. Ask the minimum needed to qualify at the first touch, then ask the next layer at the next interaction: a follow-up email open, a second content download, a demo booking.

This depends on the same CRM infrastructure covered in the weekly scorecard piece — a lead source field populated at creation, and a system that can recognise a returning lead rather than treating every touch as a fresh, anonymous form fill. Without that plumbing, progressive profiling just becomes several separate one-off forms that don't accumulate into anything.

Testing this properly

Test form changes against CPQL and SQL rate, not raw conversion rate. A form-length test that only reports "conversion went up 12%" is answering a question CPL already answers on its own — it says nothing about whether the extra leads were worth having. Run the same test with qualification data attached, and a form change that raises conversion 12% while dropping SQL rate 15% is a net loss dressed up as a win.

Give any friction test enough time to reach the SQL stage before calling it. Conversion-rate differences show up within days. Qualification differences take as long as your sales cycle does, and calling the test early, based on conversion rate alone, is the most common way this experiment gets misread.

What not to do

Don't optimise the form to hit a conversion-rate KPI in isolation. A form conversion target with no qualification metric attached to it will get hit by making the form worse at filtering, every time.

Don't remove a qualifying question because it "feels" like friction. Test it against SQL rate first — some of the highest-performing qualifying questions look, on paper, exactly like the friction a conversion-rate-only audit would flag for removal.

Don't confuse technical friction with qualifying friction. A broken mobile layout should be fixed immediately and unconditionally. A budget-range dropdown should be tested, not assumed to be either good or bad.
